CRIP-UGECAM Occitanie Empowering Collective Action

Since 2022, a collaborative movement has been taking shape at CRIP Occitanie (Centre de Rééducation et d’Insertion Professionnelle) — engaging all 160 employees around the power of agency through a participatory General Assembly, the creation of an internal Innovation Lab, 10 workshops, and 5 training programs.

In 2021, a newly appointed leadership team set an ambitious goal:
To move away from a firmly rooted vertical hierarchy and make the institution more agile and empowering by strengthening everyone’s capacity to act.

Percolab supported this transformation through long-term accompaniment and close partnership with leadership and management teams.

OUR ROLE

Coaching the leadership team and managers on more horizontal, collaborative practices

Launching an internal “Innovation Project Lab”, supporting several initiatives, and training project leads and team coordinators

Delivering training on collective decision-making, facilitation techniques, and addressing conflicts and tensions

Hosting and facilitating Chicaneries (spaces for dialogue and conflict transformation) on site

Organizational transformation through collaborative practices

01 – Event planning and design

Designed and organized a participatory and disruptive General Assembly in 2022 to set the course and tone for change. Planned and prepared two Chicaneries (2023–2024).

02 – On-site facilitation

Facilitated the General Assembly (including graphic facilitation) and collective intelligence workshops. Produced deliverables such as the Internal Innovation Project Lab and a Cooperation Guide for CRIP.

03 – Training

Designed and delivered custom training programs, adapting content continuously based on emerging needs — for instance, an AFEST (Workplace Learning Action) process with managers to strengthen their meeting design and facilitation skills.

IMPACT

Step by step, the collaboration led to a shared foundation of collective practices and horizontal leadership across the organization.
Key outcomes include:

  • A common culture of collaboration rooted in the institution

  • A trust-based, long-term partnership between Percolab and CRIP Occitanie

  • A strengthened innovation dynamic throughout the organization

The next step, planned for 2026, is to extend this empowerment approach to the institution’s beneficiaries. The commitment, conviction, and perseverance of the leadership team have been — and remain — key drivers of this transformation.
